Dan Martell’s Buy Back Your Time Tactics

He’s a successful tech entrepreneur, ironman & business coach who has seen it all & made it through the other side with his family intact.

“The most successful entrepreneurs remove themselves from low‑value tasks, & then the business accelerates,” Dan Martell.

His book has a bunch of stories & strategies you will find essential as a new entrepreneur.

For work-life balance, you need systems for determining what low-level tasks & specialised tasks to delegate or replace.

Dan explains a method on how to avoid the pain line while building your empire, but when you hit the line, it’s time to use his Buyback Loop.

If you’re a “Get Sh*t Done” guy like myself & Dan was, then we need these strategies to survive.

We all start as operators, pumping out personal service hours for income, but we can be mindful that delegating gets back your time.

Burnout is a real threat for new entrepreneurs, but now you have the strategies for survival.

Below are ten of Dan’s most important Time Management Strategies:

1. The Buyback Principle

Dan notes entrepreneurs tackle most business tasks themselves to “Get Sh*t Done”, but this can stretch them into busyness away from doing what lights them up.

The secret is to spend time on only the tasks you excel at, truly enjoy, & add the highest value (revenue) to your business.

“The Buyback Principle means you should use every resource you can to buy back your time,” Dan Martell.

Everything else should be deleted, delegated or diminished.

For myself this means more time on HPMW strategy & coaching with clients, & less time on admin, website edits & copywriting.

2. The Buyback Loop

Process: Audit > Transfer > Fill

Dan says the Buyback Loop occurs as you continually audit your time to determine the low-value tasks that are sucking your energy.

Then transfer those tasks to someone who enjoys them, & fill your new free time for higher value tasks that make more money.

Then repeat this for continual improvement.

When I audit my time, I usually find admin or execution work, plus perfectionism, e.g. polishing things too much (use 80/20 rule), & distraction from reading political posts.

Now I know these areas are my weaknesses, I can delegate & limit them to make room for higher value executive work.

3. The Drip Matrix

Dan explains we all have our areas that we excel in, that we love, & makes us the most money.

Gay Hendricks called these “The Genius Zones,” which speak about those few activities you know well, give you energy, & are rewarded for.

“Most entrepreneurs spend most of their time outside these zones on low-value tasks,” Dan Martell.

The goal is to break this habit by categorising every task & spend more time in your Genius Zone to make more money & have more energy.

He uses a Drip Diagnostic Tool to filter out what’s being delegated & replaced, then to zero in on his work target zone.

DRIP Diagnostic Tool:

  • Delegation – low money, drains energy;
  • Replacement – high money, drains energy;
  • Investment – low money, gives energy;
  • Production – high money, gives energy — your target zone.

I found this useful in deciding what low-value items to delegate, like website maintenance, updating plugins, & social media.

It helped to spotlight what areas of production are in my target zone, e.g. Coaching website marketing strategy & automation.

And what delivery tasks I should be delegating, like website performance tuning with On-page & Technical SEO, editing websites, & writing emails.

4. The Buyback Rate

Dan shows how to calculate the dollar value of your time, so you know what tasks should be delegated to others.

Buyback Rate = Annual Compensation/2000

The key is to delegate anything that can be outsourced at or below this rate.

This is your “Permission Slip” to outsource tasks or hire help early in your Internet business lifecycle.

Once you become busy & you know this figure, it makes it easier to reach-out to a VA or freelancer to take over your low-value tasks.

You’ll be surprised at what you can outsource from inbox/chat replies, to admin, copywriting, prep work & qualifying leads.

5. Time Assassins

Dan identifies Five Time Assassins, which are internal behaviours that sabotage your calendar.

Ask yourself which assassin or assassins are holding you back, then develop strategies to overcome them.

Five Time Assassins:

  • The Staller – You hesitate on big decisions & lose opportunities from fear of making the wrong call or imposter syndrome. I find this challenging as an analytical decision maker, but AI helps expedite my decisions.
  • The Speed Demon – You make decisions too fast, choosing the quickest or cheapest option. This costs future time fixing up problems or mistakes later.
  • The Supervisor – You micromanage because you don’t trust others to do things right, which keeps you stuck in low-value work. I’m hands-on the tools, but working to delegate more admin & execution work.
  • The Saver – You avoid spending money even when the investment would save time or generate more revenue. This keeps you small by saving resources, not investing them.
  • The Self-Medicator – You escape discomfort through food, alcohol or other vices, that derail your energy & focus.

He advises to delegate what you hate & focus on the areas in your business that light you up. This makes sense, but it still takes conscious effort.

When I catch myself in execution work, I say “How can I help more entrepreneurs to succeed, if I’m not spending time on strategy calls with clients?”

This brings my attention back to doing more executive work (target zone) like Coaching website marketing strategy.

6. Time Buckets

He explains that by organising his time into buckets & assigning time intentionally, he doubled his productivity.

But for time bucketing to work, your Time Assassins must be eliminated first.

Time Bucket Examples:

  • Strategy – High-performance websites, lead-magnets & automated systems;
  • Scaling – Group coaching workshops, trainings & webinars;
  • Admin – Calls, emails, support, invoices;
  • Operations – briefs, website building & maintenance;
  • Clients – Website marketing coaching & consulting;
  • Self-care – Gym, exercise, jogging & fitness;
  • Self-development – Learning new tools (AI) & systems.

You must start to become intentional with your time management to get back your time for income maximisation & scaling.

By consciously thinking about which bucket you’re working in, you eventually get a little voice in your head to delegate the admin & delivery work to free up time for executive work.

7. The Four Ds

Dan shows how applying a ruthless filter for every task is another way to clear your calendar & get back your time.

By using the Four D’s Lens for auditing your tasks, you know what to delete, delegate & diminish.

Four D’s Lens:

  • Delete – what shouldn’t exist (low-value, low-money)
  • Delegate – what someone else can do (admin, delivery & prospecting)
  • Diminish – by batching or automating (LM/sales follow-up, group calls)
  • Do only – what requires your unique ability (strategy coaching & consulting)

Check-in with yourself daily & say “Hey Maestro, how can I delete, delegate, or diminish this task so I never have to do it again?”

Start to think like a business owner, not an operator, to become one sooner.

8. The Three Trades

Dan says entrepreneurs only perform three types of trades, & everything else should be delegated, automated, or eliminated.

If you’re doing execution work, you’re not running a business, your running tasks.

Your value is determined by the trade you’re performing, not the hours you work,” Dan Martell.

He explains your goal is to spend 80% of your time in executive & expert work.

Only Three Trades:

  • Executive Work – High-level decisions, vision, strategy, coaching & resource allocation, that only you can do.
  • Expert Work – High-skill tasks that require your unique expertise. You do this in the beginning, then replace yourself.
  • Execution Work – Low-skill repeatable tasks that someone else should do. This is where most founders get stuck.  

If you want to be highly rewarded one day, then stop doing all the execution work!

I have to thank Dan for this one, as I spend too much time doing execution & expert work, & not enough time in the executive chair. 

But now I know my target zone is executive work, I will keep focussing on doing more of it.

9. Clone Yourself

Dan explains that you must scale yourself first to scale your business.

This means cloning your decision making, your processes, & your expertise so your team can work without you, as your business is a reflection of your personal capacity.

“You don’t scale by doing more, you scale by teaching others to do what you do,” Dan Martell.

Cloning is the foundation of the Replacement Ladder, as you can’t climb the ladder unless you have cloned yourself at each stage.

Cloning Examples:

  • Documenting your processes;
  • Creating SOPs, checklists & playbooks;
  • Recording screen-share walkthroughs;
  • Building automated systems for repeatability;
  • Delegating using the Buyback Loop;
  • Training people to think like you.

These are “Working on the business” items, that seem hard at first to find the time to create, but just do one at a time.

I remember it was a good feeling when I created my first website launch kit & instructions.

Without instructions, SOPs & playbooks how can you teach clients, freelancers, or support staff?

10. The Replacement Ladder

Dan teaches you must replace yourself in a specific sequence, or your business will collapse under delegation chaos.

Most entrepreneurs hire the Specialists first, but he argues this is backwards, as you still do the admin, coordination & prep work.

Five Ladder Steps:

  • Administrative Support – Inbox, scheduling, reporting, file management, onboarding logistics. This is the first hire as it frees up the most time for the lowest cost.
  • Delivery Support – Assistants who help with client delivery tasks, research, briefs, formatting, prep work. They support your expert work.
  • Specialists – High-skill hires who take over expert work, e.g. SEO techs, web developers, sales funnel specialists. This stops you from being the bottleneck.
  • Managers – People who manage the specialists and delivery team. This frees you from supervising & micromanaging.
  • Executives – Leaders who run entire functions, e.g. operations, marketing, sales, so you become the true CEO.

This ladder is the antidote to chaotic hiring & the fastest way to buy back your time.

He also advocates Personal Support as a business investment, not a luxury. Yes I am in for this, who else would like a driver, butler or housemaid?


Buying Back Time With Dan Martell’s Systems

There are many tasks you can delegate in an Internet business, & finding a trusted VA or freelance consultant, makes it much easier.

This will allow you to step back from the daily grind, like a business owner, to refresh your mind.

Think like you want to sell the business one day, then focus on this as you build & grow.
